When a poker room advertises a tournament with a $50,000 guarantee but only collects $38,000 in buy-ins, the room must add the remaining $12,000 from its own funds. That $12,000 is the overlay — extra prize money that every participant benefits from without any additional cost.
Poker rooms set guarantees to attract players, essentially making a promise about the minimum prize pool. Most of the time, popular tournaments easily surpass their guarantees. But when a room is aggressive with its guarantees, launching a new tournament series, or facing heavy competition from rival sites running overlapping events, overlays happen regularly.

Confirm the final eligible contributions after registration closes and check whether the guarantee has conditions before calling the difference an actual overlay.
Overlay Frequency: Time slots and competing events can suggest where to inspect a lobby, but they do not establish an overlay frequency. To measure one, record completed events, final contributions, guaranteed amounts and applicable conditions over a stated period.
Series Overlays: Evaluate each completed event on its final figures. The presence of a series name or a large guarantee does not establish that the operator regularly adds money.

In a hypothetical event, 780 entries cost $109 each: $100 to the prize pool and $9 in fees. Player prize contributions are $78,000, fees total $7,020 and all entry payments total $85,020. If an unconditional $100,000 guarantee applies, the operator adds $22,000. That is 28.21% above the $78,000 prize contributions, or 17.62% above the $85,020 gross entry payments. Neither figure is an individual player’s ROI or a guarantee that an entry is profitable.
